Choose a narrow pilot scope
Begin with a defined product group, a supplier and a target market. Confirm product availability, fulfilment locations and the information needed to publish accurate listings before expanding the range.
Map the order path
Write down what happens from checkout to dispatch: how the store sends an order, how the supplier acknowledges it, how tracking information returns and who handles an order that cannot be fulfilled as expected.
Set customer-facing expectations
Delivery estimates, stock status and product details should match what the supplier can support. Agree who updates customers when an order is delayed, split, substituted or cancelled.
Test exceptions as well as normal orders
Walk through sample scenarios for an out-of-stock item, a damaged parcel, a return request and a missing tracking update. Use the pilot to find unclear handoffs before the workflow is scaled.
